## Overview

A platform-aware migration protocol that refuses blind copies of machine-bound state and separates ordinary configuration from credentials and encrypted vault material.

The skill is evidence-first. It identifies unavailable evidence, separates facts from interpretations, and does not claim a repair or successful outcome merely because a command returned without an obvious error.

## When to Use

- Move my Hermes setup to a new machine.
- Prepare a Hermes migration export.
- Verify and import this Hermes archive.
- Migrate profiles, skills, memory, and cron safely.

## Counter-Triggers

Do not load this skill when:

- The user only wants to install a fresh Hermes instance.
- The request is a generic file copy with no Hermes state.
- The archive cannot be staged and verified before import.

## Safety Contract

- Back up the target before any import.
- Never display or include secrets in the ordinary migration archive.
- Never activate an imported session database blindly.
- Stage and verify archives outside live Hermes directories.
- Reject path traversal, absolute archive paths, hash mismatches, and unexpected files.
- Import cron jobs disabled and gateway configuration inactive until reviewed.
- Stop on integrity failures and preserve rollback artifacts.
- Never invent names, paths, versions, counts, component identities, or other specifics that are absent from the supplied evidence.
- When evidence provides only an aggregate, preserve that aggregate exactly, such as `three local skills (names not provided)`, rather than supplying plausible examples.

## Evidence Fidelity Gate

Before drafting the report, create a closed evidence ledger containing only facts explicitly supplied by the user or verified by approved tools. Every report sentence must stay within that ledger.

If a detail is not in the ledger, write `not supplied` or `not verified`. Before returning, remove every proper name, path, status adjective, cause, scope claim, and absence claim that cannot be traced directly to the ledger.

## Workflow

Follow the required procedure below and verify each phase before advancing.

## Required Procedure

### 1. Discover both environments

Inventory platform, Hermes home, profiles, versions, providers, databases, skills, cron, gateways, plugins, and external dependencies.

### 2. Classify data

Mark each item copy, compare, merge, rewrite, secret, machine-bound, cache, optional, or quarantine.

### 3. Back up target

Create a dated target backup and verify that it can be read before importing anything.

### 4. Create export

Build a non-secret staged archive with a complete file manifest, sizes, modes where relevant, and SHA-256 hashes.

### 5. Verify archive

Inspect the archive before extraction, extract only to staging, verify every hash, and reject unexpected content.

### 6. Plan import

Produce a file-by-file action plan covering conflicts, path rewrites, schema compatibility, and rollback.

### 7. Import in phases

Apply identity, skills, scripts, memory, config, cron, gateway, vault metadata, and development work with verification after each phase.

### 8. Transfer secrets separately

Use an approved secure channel and reauthenticate machine-bound credentials whenever possible.

### 9. Cut over and verify

Prevent duplicate gateways, run Hermes health checks, test critical workflows, and retain rollback until acceptance.

## Classification

Use exactly one primary outcome:

- `READY TO EXPORT`
- `READY TO IMPORT`
- `BLOCKED`
- `COMPLETE WITH WARNINGS`

When evidence is incomplete, lower confidence, name the missing surface, and avoid selecting a stronger outcome than the verified evidence supports.
