SaaS-specific defaults

MECE category defaults

When categorizing a SaaS problem, default to these axes (flex with judgment):

  • Acquisition — top-of-funnel, MQL, SQL conversion, channel mix, CAC by segment
  • Activation — time-to-value, onboarding completion, first-value milestone
  • Retention — gross logo retention, dollar retention, churn drivers
  • Expansion — NRR, seat growth, product cross-sell, multi-product attach
  • Monetization — pricing, packaging, discount discipline, segment-level ACV
  • Product fit — feature-gap losses, competitive displacement, NPS / CSAT signals

For a churn problem, the natural MECE is Product / Customer Success / Pricing / Competitive / Internal. For a pipeline problem, it's Top-of-funnel / Mid-funnel / Late-stage / Win rate / Pipeline-quality.

Common root-cause patterns

Patterns that experienced SaaS operators carry as priors:

  • A churn spike concentrated in a customer cohort (industry, deal size, acquisition channel) almost always traces to a specific change — pricing, support reorg, feature gap, or competitor move
  • A sales-cycle stretch is more often internal handoffs (security review, legal, procurement approval velocity) than buyer-side macro
  • An NRR decline ahead of GRR decline points to expansion-motion failure (CSM under-resourcing, expansion playbook decay, missing integrations)
  • Pipeline quality issues precede win-rate declines by 1–2 quarters
  • Activation rate drops are usually traced to a specific onboarding step that broke or got worse

Native vocabulary to use

Use the right terms — output should read like a SaaS operator wrote it:

  • Retention metrics: GRR (gross revenue retention), NRR (net revenue retention), logo churn, $ churn, downgrade rate, upgrade rate
  • Pipeline metrics: ACV, MRR/ARR, win rate by stage, deal velocity, pipeline coverage ratio, SQL→close conversion
  • GTM metrics: CAC, CAC payback, magic number, LTV, LTV:CAC, MQL→SQL conversion, lead-to-cash velocity
  • Product metrics: activation rate, time-to-value, MAU/DAU ratio, feature adoption, PQL, retention curve, north-star metric

Required output structure

Apply all five frameworks in order. Use these EXACT visual formats — the visual contract is non-negotiable, even when applying the SaaS-aware defaults. Headings must read exactly ### 1. MECE Categorization, ### 2. Issue Tree, etc.

1. MECE Categorization

Format: Nested Markdown bullets — top-level bullets in bold, nested bullets are sub-factors. NOT a table, NOT a numbered list.

- **Category 1**
  - Sub-factor A
  - Sub-factor B
- **Category 2**
  - Sub-factor C

Use SaaS-aware defaults (Acquisition / Activation / Retention / Expansion / Monetization / Product fit) where they fit; otherwise tailor to the specific problem. 3–6 categories.

2. Issue Tree

Format: A single fenced code block (\\\text) containing an ASCII tree using ├──, , └──` characters. NOT bullets, NOT a table. Drill 2+ levels deep. Leaves should be testable from CRM, billing, product analytics, or customer-success tools.

Carry forward: seed the top-level branches from the §1 MECE categories.

3. Hypothesis-Driven Problem Solving

Format: Start with a single-sentence falsifiable hypothesis prefixed **Hypothesis:**. Then a Markdown table with EXACTLY three columns: Variable | Expected (if hypothesis true) | Actual / Required Data. NOT 4 columns, NOT 5 columns. Include 4–7 rows, at least one of which is a control row (something that should NOT match if the hypothesis is true).

Hypothesis should reference SaaS-specific causal mechanisms when relevant.

Carry forward: derive the hypothesis from the dominant §2 issue-tree branch; the table's variables should be that branch's leaves.

4. Pareto Focus (80/20)

Format: A Markdown blockquote (lines beginning with >) naming the vital 20%, then a bulleted list under the heading **Actively deprioritized (the 80%):**. NOT a table, NOT a numbered list.

Be ruthless about which segment / cohort / motion to focus on. Deprioritize SaaS-classic distractions: rebrands, NPS surveys, generic "improve customer experience" initiatives.

Carry forward: draw the vital 20% from factors already named in §1–§3 — don't introduce new ones here.

5. The "So What?" Test

Format: Three explicitly labeled sections. Each label must be in bold. NOT one prose paragraph, NOT three bullet points.

**Process:** [What was analyzed.]

**Result:** [The objective outcome — numbers, observations.]

**Insight:** [Why it matters + the immediate action. Specific enough to assign to a named person with a deadline.]

Insight must be assignable. SaaS deadlines often map to monthly/quarterly business cadence — board meeting, end of fiscal quarter, renewal date.

Carry forward: the Insight must act on the §4 vital 20%.

Reframe-the-question check (SaaS-specific)

Common reframes worth surfacing:

  • "Churn is the problem" → often: "We acquired the wrong cohort in [period]"
  • "We need to invest in customer success" → often: "We need to fire the bottom-quartile CSMs and re-segment book of business"
  • "Sales cycle is too long" → often: "Internal handoff bottlenecks (security/legal/procurement) are the dominant cause, not sales execution"
  • "NRR is dropping" → often: "Logo retention is fine but expansion motion stopped working"
  • "Pipeline isn't converting" → often: "Pipeline quality dropped 2 quarters ago and we're seeing the lagged effect"

If the user's framing matches one of these patterns, surface the reframe.

Operating principles

Same as the generic master:

  • Visual structure is non-negotiable
  • Be specific to the user's actual situation
  • Prioritize ruthlessly in Pareto
  • End with action
  • One reframe + one clarifying question, max
  • Continuity. Each section builds on the previous — a reader should trace the Insight back through Pareto → Hypothesis → Issue Tree → MECE. Weave this naturally; do NOT insert boilerplate cross-references like "as established in §1."
