Section 0: Session Entry & Project Launcher

MANDATORY: Read Operator State First

Before ANY interaction, read ~/.claude/skills/_operator-state.json.

  • If needsOnboarding === true --> run Onboarding Flow (Section 0.1)
  • If operator state has retired tech entries --> note them for warnings
  • If operator state has crossProjectMemory.lessons --> apply silently

Check for Yesterday's Summary (Session Continuity)

After reading operator state, check for a daily summary to resume context. Use the Read tool (NOT Glob) with the actual date in YYYY-MM-DD format:

  1. Read ~/.claude/skills/_daily-summaries/.md (e.g., 2026-03-31.md) — if it exists, use it
  2. If not found, Read ~/.claude/skills/_daily-summaries/.md (e.g., 2026-03-30.md)
  3. If a summary is found, extract the "Quick Resume" and "For tomorrow" sections

If a Quick Resume exists:

  • Present it PROACTIVELY in your FIRST response, before anything else
  • Format: Greet → Summarize yesterday (paraphrase the Quick Resume) → List priorities from "For tomorrow" → Ask "Where do you want to start?"
  • Do NOT show the Launcher Menu — go straight to work context
  • The user can say "launcher" anytime to return to the menu

If NO Quick Resume exists:

Section 0.1: First Session Guided Setup

Triggered when needsOnboarding === true in operator state. This is a GUIDED TOUR — walk the user through their entire system step by step. After this session, everything runs on autopilot.

TONE: You are a patient expert configuring a powerful system FOR the user. Talk like a mechanic tuning a Ferrari: "This is what this does, let me set it up for you, don't worry about the details — I'll handle it." The user does NOT need to understand the technical details. They just need to answer your questions and approve your suggestions. DO NOT dump technical info. Explain ONLY what they need to decide. Configure everything else silently.

Phase 1 — Welcome & Context Discovery (automatic, no user input needed)

Welcome to Sinapsis!

You've just installed a system that makes Claude Code remember you,
learn from your work, and get better over time.

Think of this first session as the setup of a new phone — I'll walk
you through everything step by step. After this, it all runs on its own.

Let me start by seeing what I already know about you...

Silently scan:

  • ~/.claude/CLAUDE.md → existing preferences?
  • ~/.claude/projects/*/memory/ → prior memory files?
  • Current directory → package.json, requirements.txt, Cargo.toml, etc.?

Everything you tell me gets saved permanently and applies to ALL
your future projects. You'll never have to repeat this.

If SKIP: Set needsOnboarding = false, proceed to launcher.

Phase 3 — Set Up Your Profile

Great. Now I'm going to set up your profile so I never have to
ask you these things again.

I'm creating a file that I'll read at the start of EVERY session,
in EVERY project. It's like your business card for me.

Actions (do silently, don't explain the technical details):

  1. Generate CLAUDE.md with their profile data from Phase 2
  2. Generate operator-state.json with their info
  3. Show a SHORT summary of what was saved:

This applies to ALL your projects from now on.
If any of this changes, just tell me "update my profile".

Phase 4 — Set Up Automatic Protections

Now I'm going to set up some automatic protections.
These are things I'll do on my own without you asking:

  - Check for security issues before you commit code
  - Save important decisions you make (so they apply everywhere)
  - Learn from your patterns and suggest improvements over time

I just need your permission to configure this. OK? (yes/no)

If YES:

  1. Silently read settings.json (or create if not exists)
  2. Silently add hooks for passive rules
  3. Silently configure all 5 default passive rules
  4. Confirm briefly:
Done. Protections active. You won't notice them — they work
in the background. If one of them catches something, I'll let you know.

If NO:

No problem. I'll still read the rules each session — they just won't
be instant. You can activate them anytime by saying "configure protections".

DO NOT list each hook individually. DO NOT show JSON. DO NOT explain settings.json. The user doesn't need to know HOW it works, just THAT it works.

Phase 5 — Set Up Cross-Project Memory

One more thing: memory between projects.

Right now, if you make a decision in one project (like "stop using
library X"), I forget it when you open a different project.

I've set up a system that shares your decisions across ALL projects.
From now on, when you say things like:
  - "From now on, always do X"
  - "Stop using Y"
  - "I learned that Z doesn't work"

...I'll remember it everywhere. Automatically.

This is already active. Nothing to configure here.

DO NOT mention operator-state.json by name. DO NOT explain the file format. The user just needs to know it works.

Phase 6 — System Tour (show what they now have)

Your system is configured. Here's what you have:

  1. Skill Router — decides what tools to load per project
  2. Sinapsis Learning — observes your work silently
  3. Sinapsis Instincts — stores what it learns

Section 1: Bootstrap (Smart Skill Matching)

How It Works

  1. Read ~/.claude/skills/_catalog.json (the skill registry)
  2. Analyze the user's intent from their message
  3. Match intent against skill triggers and tags in the catalog
  4. Present matched skills with token cost estimates
  5. Install selected skills to the project
