Hormozi Retention System

Core Principle

"It is five to twenty-five times more expensive to acquire a new customer than to retain an existing one, and increasing retention by just 5% can increase profits by 25% to 95%." THE POINT OF CANCELLATION: "Churn occurs when the perceived value of the product drops below the price paid." Value > Price = customer stays. Value < Price = customer cancels. THE INVERSION METHOD: Ask "What would make my customers leave?" Answers: ignoring them, breaking promises, miscommunicating, making the product hard to use. Then do the exact opposite: talk to them, keep promises, make value consumption easy.

The 5 Horsemen of Retention

HORSEMAN 1 — TRACK ATTENDANCE

"Monitor product usage. In a gym model, members attending 3+ times per week stay, while those attending 2 or fewer are at risk. Reach out the moment usage drops to rescue the customer before they cancel." For digital products:

  • Day 3: "Did you get started?" email
  • Day 7: "Here's the one thing to do first" email
  • Day 14: If no engagement → personal outreach

Monitor USAGE CHURN: "A customer still paying but stopped using the product — intercept immediately, most likely to cancel next payment."

HORSEMAN 2 — REACH OUT 2X PER WEEK

"Contact customers twice weekly to praise their participation/progress and solve minor problems." Use ACA Framework for every reach-out (see below).

HORSEMAN 3 — HANDWRITTEN CARDS

"Send physical handwritten cards at: sign-up, three months, six months, and twelve months. Also for birthdays, holidays, and asking for referrals." In a digital world, physical = memorable and unexpected.

HORSEMAN 4 — MEMBER EVENTS

"Hold community events every 21, 42, or 63 days. Regular for the business but feel random to the customer to reduce churn and generate referrals." Events create community links — a customer with relationships is infinitely harder to churn than one who bought alone.

HORSEMAN 5 — EXIT INTERVIEWS

"Require a conversation before a customer can cancel. Solving problems or correcting unmet expectations can save approximately 50% of people intending to cancel." Script: (1) Ask why — listen fully. (2) "I completely understand." (3) Offer: pause / redo / upgrade / partial refund. (4) If still cancelling: exit interview questions for product improvement. SHAKING THE TREE WARNING: "Implementing these may cause churn to spike 50% in Month 1 as you remind inactive zombie customers they are still paying. Churn typically drops 50% in Month 2 and another 50% in Month 3."

The ACA Reach-out Framework (Exact Script)

A — ACKNOWLEDGE: "I saw that you [specific action they took]..." C — COMPLEMENT: "That was a really great [action/result] because [reason]..." A — ASK: "How are you feeling about [next milestone]?" Never send generic "checking in" messages. Always ACA.

The 9-Step Churn Checklist

STEP 1 — ACTIVATION POINTS: "Identify the leading indicator that predicts long-term stay. For example, Skool hosts who acquire at least 3 members stay significantly longer. Find your top 20% of customers and identify the specific action they all took early on." STEP 2 — ONBOARD TO HIT ACTIVATION: "Explicitly teach customers how to hit the activation point. Custom, personal, and live onboarding always outperforms generic or recorded. Use onboarding to resell the purchase value." STEP 3 — INCENTIVIZE ACTIVATION: "Give customers reasons to reach activation: unlock courses, 1-on-1 calls, tickets to events, or custom status badges. Put incentives just after major churn points to pull people through the dip." STEP 4 — COMMUNITY LINKING: "Facilitate relationships between members so they stay for each other. Tactics: group onboarding, manual introductions, community podcasts, elevating micro-celebrities." STEP 5 — FIRE BAD CUSTOMERS: "Toxic customers ruin the experience for everyone else. Implement a three-strikes rule and publicly praise/pin high-quality posts to signal what behavior is rewarded." STEP 6 — ANNUAL PRICING: "Buy 10 months, get 2 free (16% off) to extend the average stay." STEP 7 — BIG HEAD LONG TAIL: "Charge $6,800 upfront for education/setup + $199/month for community. This creates a price anchor that makes the recurring fee feel too small to cancel." STEP 8 — CANCELLATION VIDEO: "Tell new customers you require a call to cancel. If a call isn't possible, use a cancellation video that resells them on original goals and reminds them of what they lose by leaving: data, status, Founder Pricing." STEP 9 — SURVEY TWICE YEARLY: "Ask: 'If I removed everything but one thing, what would you keep?' to identify core value. Perform reach-outs every 2-3 weeks between surveys."

The 4-Step Customer Journey

Activate → Testimonial → Refer → Ascend Move every customer through all 4 milestones for maximum LTV. FAST CASH PLAY: "In B2B, ensure the customer recoups their entire investment within the first 30 days to maximize the likelihood they stay forever."
